Routing inbound leads in under 60 seconds with n8n and HubSpot

We had a demo request form, a HubSpot workflow, and a round-robin that assigned leads to reps. On paper it was fine. In practice the median time from form submission to first human reply was a little over four hours.

The research on speed-to-lead is consistent: reply within minutes and your odds of a conversation go up sharply. Four hours is an eternity. So I rebuilt the routing in n8n, with HubSpot staying the system of record.

The flow

  1. Form submission hits an n8n webhook instead of going straight into a HubSpot workflow.
  2. Enrich the company from the email domain — size, country, industry.
  3. Qualify with three hard rules: business email, company in a served country, headcount above our floor. Anything that fails gets a polite self-serve email and no rep.
  4. Route to an owner. If the account already exists in HubSpot with an owner, it goes to them. Otherwise round-robin among reps who are online.
  5. Notify the rep in Slack with the enriched context and a one-click link to the record.
  6. Write back everything to HubSpot so reporting still works.

End to end it runs in about 8 seconds. The rest of the minute is the rep reading the Slack message.

What broke

Duplicate contacts. People submit the form twice, or with a personal email first and a work email second. I added a lookup by email and by company domain before creating anything, and merge into the existing record when one exists.

“Online” reps who weren’t. Round-robin to someone on a lunch break defeats the purpose. Reps now get a lead only if their Slack status is active; if nobody is, the lead goes to a shared channel with a 10-minute escalation.

Silent failures. The first version failed quietly when the enrichment API timed out. Every step now has an error branch that still routes the lead — just with less context — and posts the error to an alerts channel.

Results after six weeks

  • Median time to first reply: 4h 12m → 47s
  • Leads reaching a rep with full company context: about 90%, up from “whatever the rep looked up manually”
  • Disqualified leads reaching reps: close to zero

The part I’d do earlier next time

Agreeing on the qualification rules with sales before building. The workflow took two days. The conversation about what counts as a qualified lead took two weeks, and changed the workflow three times.

Automation makes a process faster. It doesn’t make it clearer — that part is still a meeting.
